Adding a skills test to your hiring process doesn't automatically make it better. A poorly designed assessment can be just as noisy a signal as a resume screen — it just looks more objective because it produces a number. The difference between a good assessment and a bad one comes down to a few specific design choices.

Start from the job, not a test template

The most common mistake is picking a generic, off-the-shelf test because it's available, rather than identifying the two or three skills that actually separate strong performers from weak ones in a specific role. A generic aptitude test might correlate weakly with performance; a task modeled on real day-to-day work correlates much more strongly.

Make the task realistic

The closer an assessment task resembles the actual work, the better it predicts performance. A coding assessment that mirrors real debugging work beats an abstract algorithm puzzle. A support scenario built from a real (anonymized) past ticket beats a generic customer-service question. Realism is what turns a test score into a performance signal.

Score against a clear rubric, not a gut feeling

An assessment is only as objective as its scoring. If two reviewers would score the same answer differently, the "objective" test is quietly reintroducing the same subjectivity it was supposed to remove. Build a specific rubric before you see any candidate answers, and apply it consistently.

Protect the signal with anti-cheating

None of the above matters if the score doesn't reflect the candidate's own work. Randomized questions, video verification, and AI-behavior detection aren't optional extras — they're what keeps the assessment's score meaningful in the first place.

Validate and iterate

Track how assessment scores correlate with actual on-the-job performance after 90 days. If high scorers aren't outperforming, the assessment needs revision — the same discipline you'd apply to any other predictive model.
